About The Coffee Gardens’ Mission
Founded in 2017, The Coffee Gardens is an innovative agricultural organization operating in Uganda, partnering with over 1,000 smallholder farmers to process raw coffee cherries. Their business sits at the intersection of scale and sustainability, and their promise to both farmers and international customers rests on one thing: absolute traceability and transparency. Delivering on that promise requires a robust digital ecosystem capable of managing complex lifecycles and verifying data in real time.
The Challenge: Scaling Complexity
The Coffee Gardens has grown exponentially, from exporting 4,000 kilograms of green coffee in their first year, 8 years ago, to a staggering 350,000 kilograms in the last. Growth at that pace demanded software tools powerful enough to manage two distinct operational tracks: the farmer lifecycle, covering registrations and every touchpoint along the way, and the product lifecycle, from the washing station all the way to final export.

There were lessons along the road. Early on, in their eagerness to capture rich data, the team over-engineered their applications with complex workflows and bloated forms. The fix turned out to be refreshingly simple: they stripped their forms down to the bare minimum for maximum field reliability, all without breaking their historical database structure.
“CommCare is extremely easy to use—it’s just drag-and-drop for most of it. I’m always excited to show partners, and I tell them: ‘You could do this too.’ The technology isn’t the hard part if you find the right tool. The key is having a simple, clear workflow where the technology follows what you’re actually doing on the ground, not the other way around.”

The Solution: A Flexible, Real-Time Architecture with CommCare
The choice of platform was never really in question. The founders had used CommCare since 2015, so they built it into their digital ecosystem from the very beginning, relying on it to verify farmers and track product movement. Today, CommCare serves as their global standard over tools like SurveyCTO and ODK, thanks to four critical advantages.
Agility Over Rigidity
Where other platforms require heavy coding or technical effort for even minor updates, CommCare’s flexible architecture lets The Coffee Gardens’ team adapt workflows seamlessly. They can make intuitive changes on the fly with minimal downtime, so the technology follows their existing operational workflows rather than forcing their operations to bend to the limitations of the software. That flexibility has carried them through every stage of growth: from simplifying their forms and workflows in the early days to incrementally layering in sophistication as the team’s capacities improved.
“I had worked with SurveyCTO and ODK previously, as well as CommCare. So when I co-founded The Coffee Gardens it wasn’t even a discussion for me. It was clear that CommCare was the tool for us.”

Uninterrupted Workflows with Seamless Integration
The Coffee Gardens trusts CommCare’s secure integrations with serious money: to date, they have tracked over $1,300,000 in disbursements to farmers through the platform. Using Zapier, they connected CommCare to Salesforce for real-time synchronization between the two systems, a robust database integration that is critical for tracking daily expenditures.
CommCare also handles approximately $20,000 in pre-season farmer advances each year. Because the system automates and reconciles balances in real time, farmers can confidently repay loans at market rates. That reliability has built profound trust in both directions: The Coffee Gardens has even secured around $120,000 in interest-free savings from their farmers, double the amount ($63,000) lent to farmers over the same period.
Prioritizing Recipient Dignity and Data Reciprocity
At The Coffee Gardens, data isn’t just extracted; it’s shared. To dismantle traditional power imbalances, the organization takes the insights captured in CommCare and puts them right back into the hands of the growers. Digital data becomes physical booklets, price transparency documentation, and garden inspection scorecards handed directly to farmers, so that they are treated as active business partners rather than just data points.

A Partnership Built on Human Connection
For The Coffee Gardens, a critical differentiator is the relationship behind the technology. The direct, human support provided by the CommCare team gives them a confidence that simpler alternatives can’t match.
“When you find a tool that really works, it’s important, but it’s also about the people and the relationships behind the technology that matters.”

The Results: Protecting Assets and Driving Commercial Success
Real-Time Data as a Financial Safeguard
The value of real-time data tracking was proven in dramatic fashion when The Coffee Gardens experienced a warehouse theft. CommCare’s real-time data, combined with The Coffee Gardens’ own custom algorithms, automatically flagged a discrepancy in the system, identifying the theft of 4,000 kilograms of semi-dry coffee. Because the team saw it immediately, they could act immediately: arresting the situation, securing a full insurance payout, protecting innocent staff from false suspicion, and establishing a powerful, community-wide deterrent.
“The tools you’re using can warn you that there are gaps, but you have to follow up to solve those gaps immediately. You have to be checking the data daily.”
Shakeel Padamsey, Co-Founder of The Coffee Gardens
Scaling Commercial Impact
Ultimately, this rigorous approach to data management has become a cornerstone of The Coffee Gardens’ commercial success. High-end international buyers and funders require absolute proof of sustainability, and they place a high premium on the verified transparency and traceability that CommCare effortlessly provides.
Looking ahead, The Coffee Gardens plans to deepen their commitment to farmer empowerment by introducing automated, AI-driven feedback loops for field staff conducting plot inspections, that will give farmers real-time guidance, continuing to push the boundaries of what is possible in data-driven agriculture.
